The rise in AI in the workplace has happened rapidly, and it really shows in sales teams. Not in a good way.According to ZoomInfo, around 45% of high-performing sales teams now have hybrid human-AI models. That’s a very positive sign when it comes to early AI adoption but it doesn’t tell the whole story. AI adoption in teams that aren’t as high-performing has led to an awkward overlap in duties, with human SDRs and AI tools stepping on each others’ toes.The real question for sales teams in 2026 isn’t whether to use AI; it’s a matter of who owns each stage of the conversation. Here’s the best approach.

The Org Chart Most Teams Still Run

At Zeekeo, we’ve had the chance to look over the operations of many different sales teams. Many of them follow the same general formula when it comes to the work balance across human SDRs and AI tools.Human SDRs are tasked with research, prospecting, and first-touch contact. This is often done by hand.AI tools are bolted on as an assistant with no defined purpose. Many different fields have leapt at the chance to add AI to their workflow before they looked, and sales is no different.The results are rarely good. The best case scenario is often that SDRs continue on their work as normal and achieve success as the AI tools collect digital dust. The worst case scenario is overlapping duties, confusion, and accountability gaps when a potentially strong deal goes cold.

Where AI Genuinely Creates Leverage in Sales Teams

AI tools can deliver for sales teams. We discussed this earlier this month when discussing the failure rate of AI SDRs and how to avoid those pitfalls.The real value of AI tools lies in scalability and the ability to quickly perform rudimentary tasks. In a sales team that best translates to these tasks:

Research and admin are both important but are significant time sinks for SDRs that don’t inherently require the human touch. In the same vein, covering greenfield, unassigned accounts at scale is something that requires a significant amount of time but doesn’t often translate immediately into revenue. That makes it a good option for AI, which can break the ice and garner impressions at scale.Finally, AI personalization has incredible potential. Using AI to both scan for and help personalize messaging based on intent and persona can lead to measurable improvements in clickthrough rates and replies when utilized effectively.There are good uses for AI tools in sales teams right now, and that’s likely to grow further in the future. That doesn’t mean humans are no longer the stars of the show, though.

Where Humans Still Win

AI is good for tackling simple problems and automating some technical tasks, but the reality is that AI tools remain rudimentary and likely will for the foreseeable future. When it comes to complex issues, judgment calls, and actual closing, human SDRs are still the only good option. In each of these duties, relying on AI can result in damage to your brand or missed opportunities.

Designing the Hybrid Floor

With all this in mind, how do you actually integrate AI into your sales operations? It’s a matter of proper targeting for AI and a defined procedure for when AI tools make the handoff to human SDRs.First, assign clear ownership of the first touch by account tier. As stated, greenfield accounts ought to go to AI while human SDRs should the stronger opportunities. Make sure that human and AI SDRs stay in their respective lanes in this regard, to maximize the value of both while avoiding brand erosion.Second is defining checkpoints for when a human SDR is brought into the loop and when the handoff occurs. Establishing a defined procedure for when humans take over an account is critical to make sure that prospects are handled properly.Another key is utilizing effective metrics. This is vital whether it’s a hybrid team or not, but it’s especially important when AI is involved. Activity that doesn’t translate into revenue is just a waste of time, and AI will ultimately work towards whatever objective it’s given. Make sure that those objectives are related to quality opportunities and revenue, not just activity.And finally, make sure that SDRs are properly trained in how to manage AI output. Not only does this prevent any overlap in outreach and preempt any unintentional intradepartmental competition, but it also lets your SDRs become more familiar with AI tools in general.Ultimately, AI doesn’t remove the need for sales leadership; it increases the need for it.
